A handover note from Ted
Handing over the sharing work
Sharing is built and in store review, so on Monday re-run the tests, check the three unchecked claims, and switch it on Thursday 29 October.
- Sharing is built, tested and in store review.
- Three things are only claimed. Check them first.
- You switch sharing on at release, on Thursday 29 October.
What can you trust, and what do you do first?
Snapshot, Friday 23 October, 10:40Verified
Checked today with a command or on screen.
- All sharing tests pass75 of 75 across the server, web, Android and iPhone.
- The three iPhone bugs are fixedEach has a passing check, and I tapped through all three on a real phone.
- The iPhone build is in reviewApp Store Connect has shown "In review" since 09:10.
Only claimed, check first
A note says so. Nobody re-ran it.
- Android is approvedThe Play Console email says so. I have not opened the console.
- Invite emails reach iCloudMara said so on Wednesday. I tested Gmail and Outlook only.
- The accept link works on iOS 16My test phone runs iOS 18, so nobody has tried an older one.
Do first
Three steps, in order.
- Get access.Ask Mara to add you to both store consoles and the server dashboard.
- Re-run the tests.One command. Expect 75 passes.
- Check the three claims.Open the console, send an iCloud invite, try an old iPhone.
Take: three things are proven and three are not. Your first three steps turn the three claims into facts.
- Where does the sharing work stand?Five pieces, two done and three with a claim attached.
- What is in flight right now?Store review, then one switch, then a watch.
- Which three things are only claimed?Who said it, and how to check it in minutes.
- What do you do first?Six steps from Monday to release day.
- Who owns what while I am away?Your part, Mara's part and three rules.
Chapter 1 of 5, about 1 minute
Where does the sharing work stand?
Before this: three things are verified, three are only claimed, and you start with the claims.
Sharing lives in five places. Two are done and checked. The other three are built, but each carries one claim that nobody has checked.
- Sync serverShare, accept and remove are deployed. The
sharingflag is off in production. - Web appThe share and accept screens are done, behind the same flag.
- Android appDone. A store email says approved, but nobody has checked the console.
- iPhone appBugs fixed and the build is in review. It works on iOS 18 and is untested on iOS 16.
- Invite emailsThey reach Gmail and Outlook. iCloud is untested.
Take from this: everything is built. What is left is checking, switching on and watching.

Remember: everything is built, and what is left is checking, switching on and watching.
Chapter 2 of 5, about 1 minute
What is in flight right now?
Before this: everything is built, and what is left is checking, switching on and watching.
Both builds are with the stores, and review usually takes one to three days. Nothing you do speeds it up. After that, one switch is left to flip.
- ReviewiPhone is in review. Android may be done.
- ApprovedYou confirm it in both consoles.
- Flag onYou switch sharing on, Thursday 29 October.
- Day oneYou watch errors and invite emails.
Take from this: nothing ships until both stores approve, and the flag is the last switch anyone touches.
Show the two flag commands
npm run flag -- sharing on # switch sharing on in production
npm run flag -- sharing off # the way back
Both run from the server folder, with the dashboard login Mara gives you.
Remember: nothing ships until both stores approve, and the sharing flag is the last switch.
Chapter 3 of 5, about 1 minute
Which three things are only claimed?
Before this: nothing ships until both stores approve, and the flag is the last switch.
I did not re-run these three. Each is quick, and a wrong one would surface on release day, when it costs the most.
| Claim | Who said it | How to check it | Time |
|---|---|---|---|
| Android is approved | The Play Console email | Open the console and read the status | 2 min |
| Invites reach iCloud | Mara, on Wednesday | Send an invite to an iCloud address and open the email | 5 min |
| Accept link on iOS 16 | Nobody. My phone runs iOS 18 | Open an accept link on an iPhone with iOS 16 | 20 min |
Take from this: the checks take 27 minutes together, and the slowest needs an old phone. Mara has one.
Show what I did check, with the commands
npm test -- sharing # repo root, main at a41c9e2
server 38 passed
web 9 passed
android 14 passed
iphone 14 passed
The iPhone build shows "In review" in App Store Connect. I saved a screenshot in the shared folder at 10:05 on 23 October.
Remember: three claims are unchecked, and all three take under half an hour.
Chapter 4 of 5, about 1 minute
What do you do first?
Before this: three claims are unchecked, and all three take under half an hour.
- Get access on Monday 26 October. Ask Mara to add you to both store consoles and the server dashboard.
- Run the sharing tests. One command from the repo root. Expect 75 passes and no failures.
- Check the three claims. The console, an iCloud invite and an iPhone with iOS 16.
- Confirm both stores approve. Wait if either still says "In review".
- Switch sharing on at release. Thursday 29 October, only after step 4 and after Mara says go.
- Watch the first day. Check accept errors and invite emails every two hours.
Take from this: the first three steps are checks and cost nothing. The flag only moves in step 5.
Remember: get access, run the tests, check the three claims, and only then switch sharing on.
Chapter 5 of 5, about 1 minute
Who owns what while I am away?
Before this: you check, then switch sharing on, then watch.
I am away from 26 October to 6 November and will not read messages. Mara is your contact for everything.
Y You
- Own the sharing code in all five places.
- Switch sharing on and watch day one.
- Fix what turns up, smallest first.
- Answer sharing questions in the support inbox.
M Mara
- Decides what ships and when.
- Holds the store logins and the registrar login.
- Answers what sharing should do.
- Says go before the flag moves.
- Ask Mara before a production migration. Since the 13 October incident each one runs by hand, once.
- Ask Mara before resubmitting a build. A resubmission restarts the review clock.
- When in doubt, switch the flag off. It hides the feature and keeps every shared notebook.
Take from this: your work is the sharing code and release day. Two of the three rules send you to Mara first.
Remember: you own the sharing work, Mara owns what ships, and two rules say to ask her first.
